The Transformation Loop is a reflection model that maps the relationship between inner work and outer work across three levels: the individual, the team, and the organisation. At each level, the inner work drives the quality of the outer work. The two are not separate. They form a loop, each continuously informing the other.
A key insight of the model is that the paradigms we hold within are the ones we carry into the world. A team whose internal dynamics are misaligned with its stated values will struggle to create the change it hopes to see externally. The same is true for individuals and organisations.
The Transformation Loop makes this dynamic explicit, so it can be examined and shifted.
After applying the Transformation Loop, you will:
- Have a clearer picture of how inner and outer work relate across your individual practice, your team, and your organisation, and where these levels are in or out of alignment
- Have identified leverage points: specific places where a shift in awareness, practice, or structure could create meaningful ripple effects across your work
- Have a better sense of your field of influence, the contexts and relationships where your efforts are most likely to make a real contribution
- Have a framework to return to as your work evolves, supporting ongoing reflection and recommitment rather than a one-time exercise
Use-case examples
Reflect by yourself on the relationship between your inner practice and your outer work as a changeworker or leader, to assess where you are in genuine alignment and where there is more work to do
Work through the Transformation Loop with your team to examine whether your shared principles, roles, and practices are coherent with what you are collectively trying to achieve in the world
Use the model within an organisational process to surface whether the culture, governance, and paradigms operating internally are supporting or undermining the impact the organisation seeks to create

It is the simplest possible tool I could come up with to express how the inner and outer work are inextricably linked. I learned this lesson the hard way, through my own journey with this work and burning out while doing it, and I know most if not all other changeworkers and organisations in the field struggle with this, too. It’s part of living under the oppressive paradigms that underpin all of our major systems. But if we become aware of this dynamic, and slow down enough to explore a different path, true transformation becomes possible. When we bring awareness to the patterns, through a tool such as the Transformation Loop, then we can shift a vicious cycle into a positive one.
